The alignment ladder is a mental model that helps you guide people through buy-in—not by pushing harder, but by meeting them where they are.
There are three steps, and you can’t skip them without paying for it later.
1. Context: “What’s going on?”
Before people care about your idea, they need to understand the situation.
This is where you lay out the facts:
- What’s changed?
- What problem are we solving?
- Why now?
No context = confusion. And confused people stall progress.
2. Conviction: “Do I believe this is the right move?”
Once people understand the context, they need to feel that your proposed direction makes sense.
This is where you show:
- Trade-offs you’ve considered
- Logic behind the decision
- What success might look like
You’re not just informing—you’re persuading.
3. Consensus: “Are we ready to commit?”
This is shared ownership. It doesn’t mean everyone’s in love with the plan—it means they’re ready to move forward together.
You’ll know you’re here when:
- Questions shift from “Why?” to “How?”
- There’s clarity on roles and next steps
- People start echoing your message in their own words
Use this ladder when writing strategy docs, pitching a feature, or sending a major update. If something feels off, you’re probably one step ahead of your reader.
